There's a pay cut buried in your deliverability…

Your dashboard says 99% delivered. It's measuring the wrong thing.

If you're spending over $100k/month on Meta + Google and want a growth partner who is invested in helping you build a profitable business we should chat 👉 Book a call - let’s chat.

Open Klaviyo and pull up your last campaign. It probably says something like 99% delivered.

Now catch what your brain just did with that number. It heard "99% of my list saw this."

Two different sentences. Klaviyo splits this into two concepts in its own documentation.

Delivery is whether the mail server took the message. Deliverability is where the message landed after it took it.

Klaviyo states outright that good delivery with poor deliverability is possible, when delivered messages end up in spam instead of the primary inbox.

Their FAQ says it from the other direction too: Klaviyo can confirm an email was delivered, but cannot tell you where in the inbox it landed. The spam folder counts as part of the inbox.

Go look at your dashboard and figure out which number it's showing you.

Most ecommerce teams think post-purchase is a long-term optimization project.

It's not.

One of the biggest takeaways from the new Rokt Aftersell 2026 Revenue Report is how quickly post-purchase starts paying off.

32.3% of merchants see their first post-purchase conversion within 24 hours of launching.

6.4% see one within the first hour.

That changes how you should think about it.

Post-purchase isn't a channel that needs weeks of testing before it works. The buying intent already exists—you're simply giving customers another opportunity to add to an order they've already committed to.

The report goes much deeper, benchmarking 50,000+ Shopify stores and 17 million shopper sessions across cart, checkout, post-purchase upsells, and thank-you pages, so you can see how your performance compares to brands your size.

What makes this different from a typical benchmark report is the AI Benchmark Advisor. Instead of reading the report and figuring it out yourself, you can upload the AI-ready files into ChatGPT or Claude and get personalized recommendations, benchmarks, and step-by-step guidance tailored to your own store.

It's more than a report—it's an AI-enabled playbook built on real ecommerce data.

As a partner of Aftersell, I'm excited to share it because operators deserve benchmarks, not guesses.

Your ESP Structurally Cannot See It

The ESP is grading its own leg of the relay.

Its job ends the moment the receiving server accepts the message.

Everything after that belongs to Google, Microsoft, Yahoo, and whoever else your list uses. They filter with algorithms they don't publish and don't owe you.

The reporting stops exactly where the responsibility stops.

This is structural. Swap ESPs and the ceiling on what it can see is identical.

Stop reading your delivery rate as a placement number. It was never measuring that.

Somebody Actually Measured It

Tools exist to do what your ESP won't. They seed test addresses through 15 platforms and check where the mail actually lands.

I saw a tool that did exactly that across 15 platforms. Average inbox rate: 83.1%. The rest splits into 10.5% filed as spam and 6.4% that vanish. Roughly one in six dies before anyone sees it.

Careful with it. Industry-wide figure, carrying senders with broken authentication and bought lists. Your account almost certainly beats it.

The spread is the useful part. Your dashboard says 99 and the industry says 83 for the same send. Only one measured where it landed, and your ESP will never show you that one.

Write down your delivery rate. It's the number you're about to stop trusting.

Gmail Keeps The Scorecard

You already lived through the Gmail and Yahoo bulk-sender rules from earlier this year (branded domain, DMARC, one-click unsubscribe). Old news. What nobody walked you through is the number underneath it.

Go back to that send if you need the setup.

Now go try to find your complaint rate.

When somebody on Gmail marks your campaign as spam, Gmail keeps that signal and hands nothing back to your ESP. Klaviyo documents this itself.

And roughly a third of all email opens happen in Gmail… That’s a huge share of your list graded on something you have never seen.

Google Postmaster Tools is the one place that shows it to you. Your real spam rate and your domain reputation sit in there and nowhere else.

Check whether your sending domain is even connected to it.

The Version That Kills You Slowly

Klaviyo's threshold is 0.05%. Hit that abuse rate and inbox providers start treating you as a bad sender and may flag your emails as spam for every recipient on your list.

0.05%. Five complaints out of ten thousand. Every send to somebody who never opens trains the filter against your whole domain.

Your unengaged segment is not sitting there costing you nothing. It's taxing the engaged one.

The people who want your email are paying for the people who don't.

Email is a revenue line. Inbox placement is a direct multiplier on that line.

Placement drops, revenue drops with it, and nobody signed off on the decision.

A placement problem is a pay cut you never approved.

Pull your last 90 days of sends and find out how much of your list has never opened one.

The Decision to Run This Week

Block 30 minutes. Run the audit today.

1. Set up Google Postmaster Tools on your branded sending domain. Read your actual Gmail spam rate and your domain reputation.

- - -

2. Confirm SPF, DKIM, and DMARC are live and aligned. Your friendly from-address root domain has to match the root domain on your sending domain. Broken alignment means Gmail filters you before your content ever gets scored.

- - -

3. Build a 90-day engaged segment. Send your next campaign to it. Compare open rate, click rate, revenue per recipient, and unsubscribe rate against your full-list sends.

- - -

4. Decide what happens to the never-engagers. Suppress them or sunset them. Continuing to blast them is also a decision, and it's the one with a price tag.

Final Thoughts

You've got two options this week.

Run the audit. Find out what Gmail actually thinks of your domain, fix what's broken, and start reading a number that describes what happened.

Or keep reading 99% and feeling good about a metric whose only job is to confirm a server said yes.

The gap between those two numbers already exists in your account. The only variable is whether you can see it.
