You Can Finally See Where Your PMax Budget Actually Goes
5 things that were invisible 90 days ago (and the action item for each)
Spending over $50,000+ / month on ads but not getting the results you need? My agency is taking on a few more brands to help them scale and hit their goals for 2026. If you’re looking to increase your growth profitably, let’s chat.
No long-term commitments, we earn our place in your budget every month. We focus on driving profitable growth at scale for eCom brands.
For the first time, Performance Max campaigns are no longer a black box.
Previously, all PMax data was lumped into a single "MIXED" bucket with zero channel visibility.
You can now see exactly how PMax delivers across Search, Shopping, YouTube, Display, Discover, Gmail, Maps, and Search Partners by channel and by asset.
If you've been running PMax on autopilot, here are the five things you can now control.
The 2-Minute Diagnostic
Before we get into all 5 items, run this check right now.
Log in to your Google Ads account. Pull your PMax campaign report. Look at the channel-level breakdown.
If any single channel is consuming more than 30% of your spend while delivering less than 15% of your conversion value, you have a budget leak.
We ran this across every account we manage last week and found at least one surprise in every account we checked.
This one pull tells you whether you need to act on this newsletter today or bookmark it for later.
The 5 Things You Can Finally See (And What to Do)
1. Where Your PMax Budget Is Going
Before API v23, all PMax data was one big "MIXED" bucket. Now you can see if Gmail is eating 25% of spend with negligible conversions, if YouTube is driving assisted conversions invisible to last-click, or if Display is burning budget that should go to Shopping.
Channel-level reporting is available at campaign, asset group, and individual asset levels. Combined with the ad_using_product_data segment (a filter that shows you which ads use your product feed vs. which don't), you can isolate exactly how product feed-based ads perform on Search vs. Dynamic Remarketing on Display.
Action: Pull the channel breakdown this week. Find any channel consuming over 20% of spend with disproportionately low conversion value. That's your first optimization decision. Adjust creatives for that surface or consider running it as a standalone campaign.
2. Whether PMax Is Running Shopping or Just Dumping Budget Into Display
The number one complaint since PMax launched: "Am I showing Shopping ads on Search, or is Google running cheap Display impressions and calling it a day?" Now you have the answer.
Use the ad_using_product_data segment alongside the new channel breakdowns to see exactly how product feed-based ads (Shopping) perform on Google Search vs. non-product Display remarketing.
Action: If Shopping on Search is significantly stronger than Display within PMax, consider running a standalone Shopping campaign alongside PMax to guarantee Search placement and control budget allocation.
3. Negative Keywords Work in PMax Now
PMax now has full negative keyword support with shared lists across search and shopping networks. Brand exclusions can apply to Search text ads only while keeping branded Shopping results.
Until now, PMax has been bidding on your own brand terms in Search, stealing attribution from organic traffic, and inflating your PMax ROAS. It's also been bidding on competitor terms and irrelevant queries you'd never approve in a manual Search campaign.
Action: Build a negative keyword list this week. Start with your own brand terms (stop PMax from cannibalizing organic Search traffic), add competitor terms, and check the Search Terms report. It's useful for PMax for the first time.
4. You Can A/B Test PMax Against Your Existing Campaigns
PMax experiments are live. 50/50 splits testing PMax against standalone Shopping, Search, or Display. This is the first time you can validate whether PMax is actually outperforming manual campaigns or claiming credit through broad attribution.
Testing framework: split traffic 50/50, run for 30 days minimum, measure on conversion value and ROAS (not just volume). PMax often wins on volume (more surfaces) but may lose on efficiency per channel.
Action: Set up one experiment this month. PMax vs. your best Shopping campaign, 30 days. Let the data tell you whether full consolidation or a hybrid approach is right for your account.
5. Asset-Level Performance by Channel Shows Which Creative Works Where
This is the sleeper feature: you can now see how individual creative assets perform on each Google surface. A product lifestyle image might crush on Shopping but underperform on Display. A video might convert on YouTube but waste impressions on Discover.
Combined with the ad_using_product_data segment, you can answer: "Is my video creative driving YouTube conversions, or is it just getting cheap Display impressions?"
Action: Cross-reference top and worst assets against channel data. If an asset group underperforms on Gmail but excels on Search, that's a messaging mismatch. Adjust creative by surface instead of treating all PMax creative as one-size-fits-all.
The Bigger Context - Power Pack and AI Overviews
PMax transparency is part of a bigger shift at Google.
Google's "Power Pack" is replacing the old "Power Pair." It’s a three-campaign system: PMax (full-funnel scale) + Demand Gen (mid-funnel YouTube/Discover/Gmail) + AI Max (Search intent capture).
Ads are now appearing inside AI Overviews and AI Mode. Commercial queries triggering AI Overviews jumped from 8% to 19% in 12 months. When AI Overviews appear, organic CTR drops 61% and paid CTR drops 68%.
Your product catalog can surface in AI-generated search answers, but only if your Merchant Center feed is optimized with accurate attributes, proper variant grouping, GTINs, and structured product data.
This is the direction Google is heading - more surfaces, more campaign types, more complexity. Which makes the visibility you just got into PMax even more valuable.
Final Thoughts
Google just handed you more control over PMax than it's ever offered.
A lot of brands are still running PMax the way they set it up - without negative keywords or any visibility into whether results are coming from Shopping or cheap Display impressions.
Run the 2-minute check. If your numbers look off, the 5 action items above tell you exactly what to fix this week.
Even if your numbers look good, slot this in for the next few weeks. The more Google changes, the more clarity matters.
